The customers shaping this business weren't the ones worth keeping
Twelve thousand customers. A hospitality venue that people genuinely loved. Strong foot traffic, decent retention, a loyal following built over years.
On the surface, things looked healthy.
But when we got into the data, a very different picture emerged.
The business had been making decisions — operational changes, offer adjustments, program tweaks — based largely on customer feedback. Complaints, requests, vocal opinions from the people who made themselves heard. The squeaky wheel principle, applied without anyone realising it.
The problem was that when we mapped the complaints against the customer value data, the correlation was striking and uncomfortable.
The customers driving the most noise — the ones whose feedback was actively shaping how the business operated — were among the least valuable in the database. Low spend. Low frequency. High maintenance.
The customers who were actually valuable? The ones in the top tier by every meaningful measure — visit frequency, spend per visit, cross-category purchasing, tenure? They were almost completely silent. No complaints. No requests. No demands.
They just kept showing up. Spending. And getting absolutely nothing back that reflected who they were to the business.
The business didn’t know them. Not really. They had their contact details and their transaction history, but no strategy built around them. No acknowledgement of their tenure. No recognition of their value. No experience designed to make them feel anything other than interchangeable with everyone else on the database.
They were the most important customers in the building. And they were invisible.
What we built instead
The business had no loyalty system at all. Nothing formal. No program, no tiers, no structured way of recognising customers based on what they contributed. Which meant every customer — regardless of how valuable they were — was treated identically.
The obvious solution most people reach for in that situation is a tiered program. Gold, Silver, Bronze. Spend thresholds, badges, points.
We looked at the data and recommended something different.
A rewards-based approach with no tiers — open, flexible, built around genuine behaviour and value rather than a hierarchy that tells your best customer they’ve earned a badge. The goal was recognition that felt real, not a loyalty ladder to climb.
At the same time, we implemented a structured complaints process that did something most businesses never do: it measured the value of the person complaining before deciding how to respond. Not to dismiss low-value customers, but to stop letting their volume of noise drive decisions that affected everyone.
The business stopped being shaped by its loudest customers. And started being built around its best ones.
What happened
Active membership revenue increased by 40%.
Cross-spend ratio — the measure of how broadly customers were spending across different parts of the venue — increased by 17%.
Both numbers moved because the same underlying thing changed. The business finally understood who it was actually serving. The most valuable customers started receiving an experience that matched their value. They responded the way valuable customers always respond when they feel genuinely recognised: they engaged more, spent more, and stayed longer.
The loud ones didn’t leave. They just stopped running the show.
The lesson
Every business thinks it knows its customers. Most know their averages.
They know total member count, average spend, overall renewal rate. What they don’t know — until they look — is the distribution underneath those numbers. Who is actually driving revenue. Who is at risk. Who is being rewarded despite contributing almost nothing. And critically, who is contributing everything while receiving nothing in return.
The complaints process piece is worth sitting with, because it shows up everywhere once you know to look for it. Businesses are remarkably good at responding to whoever makes the most noise. And the people who make the most noise are rarely the people the business can least afford to lose.
Your most valuable customers are probably not telling you anything. They’re just quietly deciding whether to stay.
